Amazon reported faster AWS growth and record company operating margin in the third quarter, while heavy artificial-intelligence infrastructure investment pushed trailing free cash flow to a $42.4 billion outflow.

Sales and operating income rise

Amazon's official third-quarter release reports net sales of $201.9 billion for the three months ended 30 September, up 12% from $180.2 billion a year earlier. Excluding a $0.9 billion unfavorable foreign-exchange effect, Amazon calculates growth at 13%.

The comparison carries a timing caveat: Prime Day occurred mostly in the second quarter this year but entirely in the third quarter of 2025. Amazon estimates third-quarter growth would have been about four percentage points higher without that shift. That company estimate is a counterfactual adjustment, not additional reported revenue.

Operating income rose to $28.1 billion from $17.4 billion, producing a 13.9% operating margin that Amazon describes as its highest. North America operating income increased to $8.7 billion, International to $1.6 billion and AWS to $17.8 billion.

AWS supplies most segment operating profit

AWS sales reached $46.0 billion, up 39% year over year. Its $17.8 billion of segment operating income represented roughly 63% of Amazon's total operating income before considering how the company presents segment and consolidated items. The result shows why cloud infrastructure remains central to Amazon's earnings mix even as retail sales remain much larger.

Management also cited a $184 billion annualized AWS revenue run rate and projected growth above 40% in 2027 and 2028. Those are management expectations rather than booked revenue. They depend on data-center capacity, energy, chips and customer demand.

AI investment weighs on free cash flow

Trailing 12-month operating cash flow increased 29% to $168.3 billion. Free cash flow moved from a $14.8 billion inflow a year earlier to a $42.4 billion outflow. Amazon attributes the change mainly to a $94.8 billion year-over-year increase in purchases of property and equipment, net of proceeds and incentives, primarily for artificial-intelligence investment.

The company continues to expect about $220 billion of cash capital expenditure in 2026. Capital spending can build future cloud capacity, but the cash outflow is current and measurable while the future return remains uncertain.

Net income decreased to $20.7 billion, or $1.89 per diluted share, from $21.2 billion, or $1.95. Amazon says the comparison was affected by $9.5 billion of pre-tax investment gains in the prior-year quarter, primarily linked to Anthropic. That makes the year-over-year net-income change less informative about core operations than the operating-income comparison.

Fourth-quarter guidance

Amazon expects fourth-quarter sales of $240.0 billion to $247.0 billion, implying 12% to 16% growth. It forecasts operating income of $28.5 billion to $33.5 billion, compared with $25.0 billion a year earlier. The company labels these figures forward-looking and lists foreign exchange, energy prices, trade policy, memory-chip supply and customer demand among the uncertainties.

NetNapz assessment

Assessment: the quarter combines faster cloud growth and stronger operating profitability with a much heavier cash-investment burden. AWS growth and operating profit provide evidence that demand is expanding, but they do not establish that the full AI capital program will earn an adequate return.

The most useful confirmation would be continued AWS growth alongside stable or improving segment margins and a later recovery in free cash flow as new infrastructure fills. A weaker outcome would be sustained cash outflow without comparable revenue and operating-profit growth, or capacity constraints that prevent Amazon from converting demand into sales.
